Background Situation
The customer was a large ERP Company based out of North America with specialized products for Publishing, Digital Rights Management and other compliance industries. With global offices in three continents, the customer offered its products to leading large corporate worldwide. The products were acclaimed technically as well as functionally by who's who in the industry.
Challenge
The customer was operating with following team structure:
Global Locations with North America as Business and Technology Head Quarters managing Product Sales, Marketing and Customer Management activities All business and technical activities were done by distributed teams across globe Global technology Offices, East Europe (EE) Development centre offering localized customer centric development East Europe Development centre supporting few special needs
With technology centers located across the globe at multiple locations, the company was incurring higher costs because similar skills were duplicated and resource utilization was not as expected.
Apart from this, the global teams working with different customers did not have one technology backbone for all their development and release activity which added to co-ordination issue.
Since the resources were used for multiple activities, the focus and skills were diluted which added to learning curve each time. Therefore, the teams always relied on HQ teams for functional support, needed functionally expert technology teams.
Nitor Solution
Nitor became the central technology partner for the customer. Nitor offered a model where a dedicated team of 12 people was allocated for the customer. The team comprised of one manager for customer technical projects. Nitor offered an arrangement where the customer was offered a flexibility to get rest of team members based on project skills needs from time to time.
With customer’s commitment of engagement of 12 resources for two years, Nitor invested time of the practice team as well as technology architect team to strengthen relationship and yet keeping costs low for customer.

With centralized team for technical, managerial and functional requirements, the customer saved a lot of cost which it was earlier incurring because of worldwide distributed teams. Also, the customer had an option to choose different skilled resources based on the requirements which offered a great flexibility to them.
